I know , that may be too personal but the real question
is how much does anyone leave when cutting down long pot or switch shafts ?
of course depends on the knobs used too but i have a bunch
and want to do them at the same time , so far 10 mm seems o.k.
i 'm tempted to cut shorter to cover the nut , but once ya go too far !!!!

ya know how they're too long and ya have to cut them down length wise
the question is , on average what have you been cutting them to
[ not diameter ] how far it sticks out

For the Sifam type knobs that I used recently, I needed about 2cm of shaft
to get them on properly.
For the short "Davis" type knobs about 1.5cm is fine.
as you say, once you go too short ... !!!!

I don't mind cutting the plastic shaft Lorlins, but metal can be a PITA.

For "split" shafts you can fill the slot with either "Bondo" type metal filler or
a small chunk of wood etc, so it doesn't "squash" together when tightening
the knob's screw .
